Your SAP Data Isn't Ready for Agents. Here's What That Means

TL;DR

Only 15% of organizations report unified, governed SAP data. Four questions to answer before piloting Joule agents in finance or supply chain.

Your SAP Data Isn't Ready for Agents. Here's What That Means

>40% of organizations have only partially integrated data across SAP and non-SAP systems; only 15% report unified, governed data availability.

SAPinsider research.

The development

  • SAPinsider: data fragmentation, not model capability, is the dominant constraint on SAP AI programs.
  • SAP's news center: technical explanation of its "rich context layer" — infuses ERP process knowledge into agents via knowledge graphs, part of a neurosymbolic approach pairing LLMs with structured, rule-governed reasoning over business data.
  • Same problem, two angles: agents need governed, integrated, traceable data; most customer environments don't have it.

What it actually means

  • Rich context layer feeds an agent structured knowledge (chart of accounts, approval hierarchy, supplier master data) via knowledge graph, not a flat text prompt.
  • Fragmented, duplicated, or unowned data doesn't make an agent fail loudly — it reasons over incomplete or contradictory information and produces plausible-looking wrong answers.
  • What "partially integrated" looks like in practice:
    • Customer records duplicated in S/4HANA and a CRM with no reconciliation process
    • Vendor master data table with three departments holding write access, no final owner
    • ECC-to-S/4HANA migration data with no audit trail of what changed

Four questions to answer before committing budget to an agent pilot:

  1. Does the data live in one system of record, or scattered across systems that don't reconcile automatically?
  2. Is there a named owner with correction authority, or a committee?
  3. Is lineage auditable back to source, or does it just "come from the warehouse"?
  4. Is it integrated across SAP and non-SAP systems, or does agent context stop at the SAP landscape's edge?

What to watch for

An agent pilot that stalls on a wrong answer tracing back to unowned or unreconciled data is a data problem, not a model-tuning problem.

Data readiness is the first dimension of our free AI Readiness Check, and the most common surprise. Organizations often discover that the upgrade they need isn't SAP software. It's SAP data.
